The RoleForge Waitlist Is Open: Here's What We've Been Building

A couple of months ago, we wrote about why we were building an AI Game Master. The short version: we tried using ChatGPT as a DM, hit every wall that matters — memory, rules, persistence, visual richness — and decided to build the thing that should exist.

Today, we're opening the waitlist. Not because we're done. Because we're far enough along that showing people feels more honest than building in silence.

Here's what we've been building, and what you're signing up for.

The Core Idea

RoleForge is an AI Game Master platform. The AI handles narration, NPC dialogue, and story adaptation — the things language models are genuinely good at. Everything else is handled by game systems designed specifically for this.

That "everything else" is the difference between a chatbot and a game.

Real Dice, Real Rules

When your hero attempts something uncertain — picking a lock, persuading a guard, landing a sword strike — the outcome is determined by dice, character stats, and game mechanics. Not by what the AI thinks sounds dramatic.

You roll a d20. Your proficiency bonus matters. The difficulty class is set by the situation, not by the AI's narrative preferences. When you roll a 3, you miss. When you roll a natural 20, you crit. The AI narrates the result — it doesn't choose it.

This is the core idea. The AI tells the story. The dice decide what happens. That separation is what makes victories earned and failures meaningful.

A World That Remembers

This was the hardest problem and the one we were most determined to solve.

In RoleForge, your world persists. Not "the AI tries to remember" — the world actually persists — stored and carried forward between sessions. NPCs remember you. Your inventory stays in your pack. Quests remain active until you resolve them. Consequences follow you across sessions, across weeks, across months.

Leave the game in March. Come back in July. The blacksmith still remembers you helped her daughter. The guard still remembers you tried to bribe him. The quest you accepted three sessions ago is still waiting.

This is what makes it feel like an adventure rather than a series of disconnected conversations.

Maps, Portraits, and a Visual Tabletop

We didn't want a text box. We wanted a tabletop.

RoleForge includes a visual map system with illustrated, genre-specific art. Your hero appears as an illustrated standee, not a generic token. The map and the narrative are synchronized — walk forward, and the story follows. Enter a room, and the AI describes what you see, matching the layout on the map.

Character portraits are AI-generated and customizable. Your hero has a face. The world has a look. The experience has visual texture that a chat window can't provide.

Not Just Dungeons, Not Just Dragons

We support multiple rulesets and genres. D20 Fantasy is the obvious starting point, but we've built from the beginning to support Sci-Fi, Horror, Old School Fantasy, and more. The same core systems — dice, persistence, AI narration — flex across settings.

Want a cyberpunk heist? A cosmic horror investigation? A cozy tavern adventure? The genre changes. The infrastructure doesn't.

Designed for Solo Play (Group Play Coming)

RoleForge is built around the reality that most sessions will be one player. One hero. One story. No compromises. The AI adapts encounters, pacing, and narrative to the solo experience. You're not playing a multiplayer game alone — you're playing a game designed for you.

Multiplayer is coming. When it arrives, you'll be able to invite friends into your world — sharing the same history, NPCs, and consequences.

Free During Alpha

The waitlist is for alpha access. During alpha, RoleForge is free. No credits. No token limits. No paywalls mid-adventure. Free means free.

We want to get this in front of players, hear what works and what doesn't, and build the best version of this with real feedback from real people.
